Carve-in of a global security consulting firm

Building a new company from the ground up requires both speed and precision. We supported Reversec in establishing itself as a global consulting firm in just four months
When the parent company divested its consulting operations to an investement company, the cyber security company was born – a global firm with 250 highly specialized consultants. Differ led the transformation management efforts in the carve in stream of the carve-out/carve-in project. The new company involving 250 security experts spread across global locations and established a new HQ in Stockholm. The carve-in and carve-out workstreams were tightly run in parallel with a shared timeplan.
The challenge was to separate and build an entirely new global company in an ambitious four-month timeframe. The transformation covered all critical business areas – finance, HR and payroll, IT, ISO & CISO certifications, sales, marketing technology & brand, legal and facilities.
Differ led the transformation management efforts, responsible for coordinating and driving the carve-in across all critical areas. This included finance operation, HR, ISO & CISO, IT, marketing technology, brand launch, sales, legal, facilities, organization and new way of working. The work was structured into parallel streams, combining internal resources with external expertise to ensure momentum and quality.
The key to success was applying a pragmatic MVP approach – securing core functions first to enable business continuity and addressing exceptions later. A small, dedicated core team was established to reduce complexity and keep focus, while close collaboration with key stakeholders ensured alignment across the organization.
New core systems were implemented together with a new organization and a new way of working. Legal entities were established in Sweden, Finland, the UK, Italy, Denmark, and the US, and the new brand was launched globally.
Within four months, the company had transitioned into a fully independent global consulting firm – equipped with modern systems, scalable structures, and a solid foundation for future growth.
